Keep the Work Moving, Keep the Evidence in the Flow

July 2026 · Note

Wiroh’s AI organization sometimes faced two problems at once: approval waits interrupted the work, while requirements, implementation, verification, and review records were split across different places and reconstructed at the end. Three changes were connected into one delivery flow. Work records would be gathered in one User Story; substantive work would start on its Story branch after the Issue was confirmed; assigned workspace edits could proceed while external-state and high-risk gates remained separate; and an artifact would be committed, pushed without force, attached to a draft PR with a manifest, and aligned to one exact head before Ritsu reviewed it. GitHub-connected actions were treated as external-state operations, with an explicit blocker instead of a claim of success when they could not be performed.

This was not a choice between speed and control. It was an attempt to narrow where work must stop and leave evidence inside the same flow. Requirements, specialist handoffs, changes, verification, and review still converge in one User Story. Traceability, however, is not a guarantee of safety, accuracy, compliance, or completeness; each gate still evaluates the artifact and evidence available at that point.
